ok! worked!, after several hours of tinkering ...
1) i did not use the proposed version but an earlier version from the previous (Linux_upgrade_tool 1.2 instead of 1.24)
2) download the ubuntu image from the download area
3) unpack and rename the image to update.img
4) move the update.img in to the Upgrade_Tool directory where the upgrade_tool executable is located (just next to it)
5) i did the sudo chmod root:root bot files (the executable as well as the img)
6) start the upgrade_tool (sudo ./upgrade_tool
7) you will see the cryptic comand line interface, if upgrade_tool detected the device, then type '1' (other options are rescan or quit)
8) if you typed '1' a list of commands appear
9) enter 'uf update.img' 10) wait until done.

- after that the device is tested upload starts this will take a while but the progress is displayed- the device will reboot after the firmware is updated.- the process itself is very stable and never bricked the device, (it interrupted it quiet a few times to test various images, an incompatible image will cast an error)
- use the command lf (low format) if you interrupted or decide to choose another firmware.

Be aware, the firefly RK3399 is not dualboot and there is no firmware that enables this. (how ever the one i got from the kikstarter was)
neverthe less this is a tiny flaw, the hardware is really cool!
